BATS CRM: replacing a live CRM platform with no downtime for customers
The situation. BATS CRM is the CRM platform for vehicle-transport brokers in the US. The product worked and had a large customer base, but the platform underneath had reached the point where new features were slow to ship and risky to release.
What we did. The engagement started as a consulting assessment in 2024: evaluate the existing platform, scope a redesign and produce the proposal and estimate. That proposal became the project. We then:
- Recruited a second engineer, Dorijan, and stood up delivery, architecture and planning as a two-person team.
- Designed and built the new platform from the existing product plus the customisations the team and the product owner proposed.
- Deployed the new version alongside the old one and kept both systems running at the same time throughout the migration.
- Migrated tenants from the old system in batches, verifying each batch before the next.
- Migrated every customer, stabilised the new platform, and decommissioned the old system and its infrastructure.
- Transitioned the team from migration work to shipping new features.
Every tenant moved to the new platform with no data loss and no interruption to their business. The legacy infrastructure is gone. Davor now leads technology for the company as Director of Technology.
